
Choose a Scrum Master when your team builds a product in short cycles and needs help working in an Agile way. Choose a project manager when you have a defined piece of work with a start, an end, a budget and a client or stakeholder to keep informed.
The two roles are often confused because both keep work moving. What they actually protect is different.
What does a Scrum Master do?
A Scrum Master serves the team. Their job is to help a development or product team follow Agile practice well: running stand ups, sprint planning, reviews and retrospectives, removing blockers and coaching the team to improve how it works.
A Scrum Master does not manage the project. They do not own the budget, the timeline or the client relationship. They own the health of the process and the team.
What does a project manager do?
A project manager owns the outcome. They turn a brief into a plan, agree scope and budget, build the timeline, coordinate everyone involved and make sure the work is delivered on time and to standard.
A project manager talks to clients, manages change requests, flags risks and reports progress. When something slips, they are the person who resets the plan.
What is the difference between a Scrum Master and project manager?
If you run a software or product team that works in sprints, a Scrum Master helps that team deliver more reliably. If you are delivering a website, a rebrand, a campaign or any defined piece of work for a client, you need a project manager.
Many organisations need both at different times. Some projects need Agile discipline inside the team and project management around it.
Do you need a Scrum Master or project manager?
Ask two questions. First: is the work a continuing product or a defined project? Second: is the problem how the team works, or whether the work gets delivered at all? Team and process point to a Scrum Master. Delivery and stakeholders point to a project manager.
